When to hire your first AE
The founder has closed the first deals himself. Every one of them came from his network or his conference talk, and he can tell you the story of each. The board says it's time to hire. So he hires a good AE, hands over a list, and goes back to building.
Ninety days later the pipeline's a black box. The AE's busy. Calls are happening. Nothing's closing, and nobody can say why.
That isn't a bad hire. It's a hire who inherited a process that only ever lived in the founder's head.
What the first AE actually inherits
Whatever you've got on the day they start. Who you sell to. Why that buyer would buy now. What the first call sounds like. What has to be true before a deal is real. How you'll check their work every week.
If those answers are written down, the AE runs them and makes them better. If they aren't, the AE invents their own, and you can't coach what you can't see.
The bar before you hire
You've closed more than a handful of deals with the same kind of buyer, for the same reason, without needing your personal network to open the door.
You can name the five questions you always ask before you call something qualified. We use SCALE: Success Criteria, Conversion Economics, Adoption Path, Lock-in & Risk, Effortless Transaction.
You can describe a good first call to someone who wasn't on it.
You know which five fields you'll look at on every open deal each week: close date, stage, amount, next step, forecast category. That's 5 Green Fields.
You're willing to stay in the motion with them for the first quarter. Not on every call. In the inspection.
Don't hire a VP to figure it out
A senior sales leader hired to build the motion from scratch usually walks into a blank page and a big salary. That seat can be a half million to a million dollar mistake. Write the motion first. Then hire the seller who'll run it. Installing the team is one of the five pieces of work we do.
If you're not there yet
Do the bar for this week. Write the five questions down. If you can't, don't hire yet. Standards scale signal. Headcount scales noise. Read The first hire freezes the process.
Common follow-ups
When should a startup hire its first AE?
When there's a signal the GTM strategy works and can scale, and the founder can write down how they qualify, inspect, and advance a deal so someone else could follow it.
Should my first sales hire be a VP of Sales?
Usually not. A VP hired to invent the motion walks into a blank page. Write the motion first, then hire a seller to run it.
